Developing Scalable Onboarding and Training Systems for Remote Teams
At both Strategic Decision Solutions and Melody Advisory Services, new team members were stepping into complex environments with no consistent documentation or training. I created a scalable onboarding system of templated workflows, checklists, SOPs, and training materials that gave new hires a clear, self-guided path to becoming effective.
The Challenge
Both organizations ran on institutional knowledge that lived in people's heads rather than in shared systems. There was no clear onboarding sequence, no role-specific workflows, and no consistent documentation for tools, processes, or expectations. New hires pieced information together from conversations, Slack messages, old emails, and incomplete notes, which meant slow onboarding, inconsistent output, repeated questions, and added stress for leadership. As fully remote teams with high workloads, both needed an onboarding foundation that was clear, self-guided, and structured enough to scale.
My Role
I led the design and implementation of onboarding and training systems for both organizations. My job was to gather the knowledge scattered across each team, convert it into clear documentation, and build templates and checklists that reflected how people actually worked. I partnered closely with leadership to keep everything accurate and aligned to each team's communication and execution.
What I Did
I audited current workflows and found the gaps where training materials were missing. From there, I developed more than 25 SOPs in total across the two companies, each laying out step-by-step instructions, tool usage, communication standards, and handoff expectations.
To make onboarding scalable and repeatable, I built templated checklists inside our project management tools. At Strategic Decision Solutions, I created onboarding templates in Hive that automatically populated tasks, dependencies, deadlines, and responsible roles for each new hire. At Melody Advisory Services, I replicated that structure in Microsoft Project for internal initiatives and task-based training. Leadership could now duplicate an onboarding framework, assign it to the right person, and get instant visibility into timelines, expectations, and dependencies, with the CEO seeing progress without chasing updates. I also recorded walk-through videos, wrote onboarding guides, and set up resource hubs to cut repeated explanations, then refined the system as new hires used it.
Constraints
There was no foundational documentation to build from and no dedicated training time from leadership. The system had to be intuitive enough for new hires to follow independently and flexible enough to update as roles changed. Both teams moved fast, so onboarding had to add clarity without slowing daily operations.
The Result
New hires went from piecing information together across Slack, old emails, and incomplete notes to following one self-guided sequence with a clear path from day one. The templated checklists created a predictable onboarding flow for every new person, which reduced confusion and made accountability visible: people knew their role, knew when their input was needed, and could see their timelines. Leadership stopped fielding the same questions over and over, because the documentation answered them. Across both organizations, work was executed more consistently, collaboration got smoother, and the onboarding foundation could grow with the team. The same system worked at two very different companies, which proved it was repeatable, not one-off.
